The Leadership Test You Don't Know You're Taking

Prepare today for tomorrow's security responsibilities.

When I was in high school, students joked that you got 200 points on the SAT simply for writing your name. True or not, it captured an important idea: your name got you into the game but didn't distinguish you from anyone else.

Leadership works much the same way.

Every profession has what poker players call table stakes, the minimum investment required simply to sit down and play. In security, those include technical competence, sound judgment, industry knowledge, successful projects, and a reputation for integrity.

It takes years to earn the expertise, credibility, and trust required just to get dealt in at the table. Reaching that point is an accomplishment in itself.

But, by the time you're competing for a chief security officer role, vice president position, or leadership of a major security practice, those accomplishments have become the price of admission. Everyone else at your table has them, too.

You've passed the visible test. Now comes the one you probably don't know you're taking.

Leadership succession discussions throughout my career have shown me how little decision-makers talk about finalists' greatest strengths. If candidates weren't accomplished, intelligent, and trustworthy, they wouldn't be finalists.

Instead, each seems to represent a different leadership question.

"He's successfully run large organizations. But can he grow the business?"

"She has great experience and proven rainmaking prowess. But is she building the future — or preserving the past?"

The discussion isn't about deficiencies. It's about confidence in capabilities the organization hasn't yet seen demonstrated.

More than two decades ago, when I was under consideration to develop ASIS's CSO Roundtable (now the CSO Center), an ASIS vice president later told me he had voted against my promotion. He knew I was smart and could write. But he didn't know whether I could lead.

He also told me I had proved his vote wrong.

He was right to ask. He had never seen me influence without authority, build consensus among volunteers, or coach emerging leaders.

For one aspiring leader, the unanswered question may be commercial acumen. For another, executive presence, strategic thinking, or willingness to make difficult personnel decisions.

The problem is that no one usually tells you what your leadership question is.

Imagine senior leaders discussing your candidacy after you've left the room. How would they complete this sentence?

"The only thing I wonder is..."

That answer should become your curriculum.

Sometimes leaders discover they don't want to take the next test. They may have no interest in running a P&L, relocating overseas, or managing hundreds of people. That's okay. A different role may be a better fit.

Technical excellence matters. Character is nonnegotiable. Credibility is foundational. They are the table stakes that qualify you for the game.

But once you've earned your seat, people stop asking whether you can do today's job. They start asking whether they believe you can do tomorrow's.

The sooner you identify the leadership test you're really taking, the sooner you'll stop preparing for yesterday's promotion and start preparing for tomorrow's responsibilities.
